The business had room to grow. Its operating structure needed to catch up.

The company had a validated business model but was struggling to move beyond its existing growth level. Processes were poorly defined, parts of the team lacked the technical depth needed to scale, and leadership spent too much time resolving day-to-day operational issues.

The company also lacked visibility into how individual team members and projects contributed to overall performance, making it harder to prioritize resources effectively.

Marketing presented another opportunity. Content initiatives were being developed in relative isolation, without an overarching strategy connecting channels to shared business goals. The company needed clearer brand direction, more structured marketing priorities, and new opportunities to drive acquisition and build an audience.

The challenge was to make the operation more efficient while aligning growth initiatives around a shared strategy.

First, strengthen the operation. Then, unlock new opportunities.

    Business Assessment & Prioritization

We assessed the business model, team structure, and project performance. We mapped both team-wide and individual results to understand performance drivers, identify improvement opportunities, and develop a company-wide strategic plan with direction for each product and solution.

    Operational Restructuring

We translated the plan into execution playbooks, established a management cadence, and restructured the team based on performance data. We clarified roles, refined hiring criteria, and streamlined the software and tools portfolio. We also standardized AI usage with access controls and privacy policies. The new processes and performance metrics created greater clarity around responsibilities and results.

    Integrated Marketing Strategy

We reviewed the existing content approach and replaced isolated initiatives with an overarching marketing plan that aligned channels around shared objectives. We defined the brand's personality, essence, archetype, and tone of voice. We also developed an editorial calendar and introduced benchmarking and competitive analysis to guide priorities and identify opportunities.

    Conversion & New Acquisition Channels

While the broader marketing strategy was taking shape, we implemented tactical conversion initiatives across selected projects to capture near-term opportunities. We also launched social media profiles, establishing a new digital presence from the ground up. Within three months, the new profiles had generated more than 30,000 views, over 1,000 engagements, and a following of more than 2,550.

A more efficient and profitable operation.

Over the first six months, monthly revenue increased from R$2.5 million to approximately R$3.9 million, while operating margin rose from 63% to 85%.

The restructuring also reduced people and software costs by 37%. Operational efficiency improved by 60%, and the percentage of project goals achieved increased by 30%.

A new marketing strategy. A new audience built from the ground up.

The company's marketing strategy gained a clearer direction, with defined brand foundations and an editorial calendar to organize execution.

Benchmarking and competitive analysis helped identify opportunities across channels. At the same time, targeted conversion initiatives were implemented across selected projects while the broader strategy was being developed.

Between May and September, FTDs increased from 1,461 to 2,768, while organic Google impressions rose from 11 million to 27 million.

The company also established a social media presence from scratch. Within the first three months of launching the profiles, the new channels generated more than 30,000 views, over 1,000 engagements, and more than 2,550 followers.

The work expanded the company's digital presence and aligned its channels around a shared strategic direction, creating a stronger foundation for future growth.
