CLIENT CASE · CONVERT · GRAIN TRADING

The operating cadence stopped depending on the coordinator: active producers rose from 32% to 45% of the base.

A grain trading platform with 170 employees and R$70 million in annual revenue opened its commercial coordinator role three times in one year. After every transition, regional teams lost portfolio ownership, targets, and follow-up momentum with producers and buyers. In six months, Leverage Now designed a commercial cadence owned by the company rather than an individual. Monthly trading volume grew 47%, and monthly revenue grew 43%.

Starting point and challenge.

Each time a coordinator left, the regional team of specialists, analysts, and assistants across three markets lost clear portfolios, targets changed, and producer and buyer follow-up depended on individual habits. Fewer than one-third of 12,000 registered producers traded during the quarter.

The challenge

Producer offers waited a day for a response, and if a buyer did not respond within 48 hours, no one resumed the conversation. Leadership attributed volume variation to the harvest cycle even when it followed coordinator turnover.

The four methodology areas and five risks pointed to Convert as the priority.

APPROACH

From prioritization to execution.

  • 00

    Diagnosis and prioritization

We measured all four methodology areas. Logistics and settlement under Deliver met timelines, the registered base was large, and producers who traded once returned. The leak was between registration and trade.

  • 00

    Portfolios and data

Every producer and buyer was assigned to a specialist by region and size. The CRM tracked each offer through listed, quoted, traded, and settled stages, with a one-hour response service level and daily regional reporting.

  • 00

    Origination cadence

Weekly portfolio outreach followed crop windows, with mandatory follow-up within 48 hours, a requoting script, stage-level targets, and a daily 15-minute regional meeting led by the commercial head until the hire was complete.

  • 00

    Coordination that lasts

The coordinator role was redesigned around cadence management and team development, with 30-day onboarding, quarterly targets, and long-term compensation. A coordinator joined in month three. Specialists received career paths to reduce the turnover that had contributed to management exits.

What changed during the period.

With full portfolio ownership and crop-window outreach, 1,600 registered but inactive producers returned to trade. Mandatory follow-up and one-hour responses raised offer-to-trade conversion by nine points, taking monthly volume from 180,000 to 265,000 tonnes without expanding the team. The coordinator who joined in month three inherited routines, dashboards, and targets and remains in role; volume no longer moves with management transitions.
